Use incremental contribution after the full cost of operating the workflow. The following is a proposed measurement framework, not an industry return benchmark:
Net operational benefit = contribution from additional attributable completed jobs + verified cash costs avoided − implementation costs − recurring supplier and usage costs − internal supervision and rework costs.
Apply five controls:
- Remove duplicates and existing callback recovery. Do not count every answered call as a newly recovered opportunity.
- Respect capacity. Do not forecast additional completions beyond available delivery capacity without including its cost.
- Use job contribution, not turnover. Deduct the relevant variable delivery costs.
- Keep released time separate. Hours saved are operational capacity unless they produce a defensible cash saving or measured additional output.
- Avoid double counting. Do not claim both the full value of released time and the same additional jobs enabled by that time.
Agree the definitions with the finance approver before the supplier reports results.
