Pilot measurement / EDITORIAL BRIEFING

Proving an HVAC AI pilot through completed-job contribution.

Measure what reaches completion, then subtract the full cost.

Choose the baseline before launch

Agree the workflow, owner, period and comparison method. Measure existing callback recovery, suitable unique enquiries, completed work and supervision time. Record staffing, weather and demand changes that might affect comparison.

Follow the complete chain

Keep enquiry received, booking requested, office confirmed and job completed as separate states. A rise in requests can coexist with fewer profitable jobs if errors, cancellations or capacity constraints increase. Use pseudonymised records to connect outcomes without decorating reports with customer data.

Define stop conditions

Pause on unapproved bookings, failed escalation or unresolved data issues. Record a rollback owner and a working manual route. At review, show incremental contribution after costs and released time separately; avoid treating all time released as a cash saving.

Take this back to the office

01Agree a fair comparison period.

02Track each state separately.

03Set stop rules and rehearse rollback.
